# How to run a weekly vacation rental operating review

A weekly vacation rental operating review is not a series of department updates. It is a decision meeting built around the company goal, off-track measures, accountable seats, and commitments due before the next review.

The operating picture should be ready before the meeting. Meeting time belongs to exceptions, decisions, and ownership.

## The cadence

### Before the meeting

Each accountable seat reviews its measures and resolves basic data questions before leadership meets.

1. Confirm source freshness and data health.
2. Review the company goal and each pillar scorecard.
3. Mark measures on track, at risk, or off track.
4. Identify the market or property slices driving movement.
5. Add context only where the source fact does not explain the change.
6. Close completed commitments and flag blocked work.
7. Bring a recommended decision, not a raw problem.

A late manual update should appear as a data-health problem. It should not silently become the reported truth.

### During the meeting

Use the same order every week.

#### 1. Recenter on the primary company goal

Start with the result leadership chose to protect. If cash flow is primary, review cash flow with its guardrails such as owner retention, guest experience, and operating capacity. Do not treat five priorities as equally primary.

#### 2. Review the company scorecard

Look at results before activities. Key Results show the current standing. Lead measures show where the result is heading.

Ask:

- What changed since last week?
- Which market or property caused it?
- Is the source current?
- Is this normal variation or a real signal?

#### 3. Work the exceptions by pillar

Review Growth, Operations, Finance, and People. Skip green items unless a meaningful win should be repeated elsewhere.

For each exception:

1. State the measure and movement.
2. Show the source fact and affected slice.
3. Name the accountable seat.
4. Identify the controllable driver.
5. Make the decision.
6. Record one commitment with an owner and due date.

#### 4. Review cross-pillar risk

Some events belong to several teams. A missed clean may affect guest readiness, refunds, owner confidence, and market performance. Keep one event chain and assign each handoff. Do not open four disconnected issues for the same cause.

#### 5. Close on commitments

Read every new commitment back. The meeting ends when each decision has one owner, one due date, and a clear definition of done.

### After the meeting

- Route commitments into the owning team’s work queue.
- Preserve the source, decision, and responsible seat.
- Escalate blocked items before the next meeting.
- Let measures update from their source rather than creating a second manual tracker.
- Carry unresolved exceptions forward with age and impact visible.

## The roles

One person can hold several roles, but the meeting should not leave any role unclear.

## What the meeting should not become

- A slide presentation
- A tour of every dashboard
- A list of completed tasks
- A debate over numbers that should have been checked beforehand
- A problem-solving session without decisions
- A place to create a new KPI every time a metric moves
