Property onboarding is not one department’s checklist. It is a controlled handoff from sales to contracts, property data, pricing, finance, operations, guest readiness, owner communication, and live management.

The unit should not be called “onboarded” because one team finished its tasks. Activation happens when the required systems, people, controls, and property standards are ready for the first reservation and ongoing management.

## Stage 1: Signed and accepted

- Owner: Business development
- Exit condition: Executed agreement, approved service area and property fit, ownership contacts, commercial terms, and promised launch timing recorded.

The signed home becomes a result in the owner-acquisition pipeline and a new onboarding case. Sales transfers the promises made during the process. The onboarding team should not learn those promises from email after work begins.

## Stage 2: Property and owner record

- Owner: Onboarding
- Exit condition: Canonical property, owner, entity, contact, agreement, payout, access, and tax records exist with required fields.

Create one property identity used across CRM, PMS, operations, finance, contracts, and reporting. Resolve duplicate owner and property records before downstream work starts.

## Stage 3: Commercial and revenue setup

- Owner: Revenue management
- Exit condition: Pricing review, fee rules, market positioning, availability approach, and launch recommendations approved.

Time from onboarding to corporate pricing is a lead measure, not the final onboarding result. It shows an early delay that may hold up activation.

## Stage 4: Finance and trust setup

- Owner: Finance
- Exit condition: Owner ledger, banking and payout details, chart-of-account mapping, tax treatment, opening balances, fee rules, and trust controls reviewed.

QuickBooks history may be imported during customer implementation. VR Goals does not depend on a live QuickBooks connection after migration.

## Stage 5: Property operations

- Owner: Operations and market GM
- Exit condition: Access, lock, vendors, maintenance baseline, inventory, cleaning standard, inspection standard, emergency information, and local responsibility assigned.

This is where a signed record becomes an operable home. A missing vendor, access code, or inspection standard is an activation risk even if the listing copy is complete.

## Stage 6: Listing and guest readiness

- Owner: Marketing, revenue, and guest services
- Exit condition: Approved listing content, photos, amenities, rules, guest messages, arrival instructions, and booking-channel setup are ready and checked.

Guest readiness depends on the same property facts used by operations. Do not maintain separate, conflicting amenity and access records.

## Stage 7: Launch and stabilization

- Owner: Onboarding until accepted by the GM
- Exit condition: Property is live, first reservation workflow is checked, owner receives the launch record, and the market team accepts ongoing ownership.

Keep the onboarding case open through the agreed stabilization window. Early exceptions should route back to the responsible setup stage instead of becoming undocumented local fixes.

## The scorecard

Review these process measures:

- Signed-to-activation cycle time
- Milestones completed on time
- Time from onboarding to pricing
- Records blocked by missing owner information
- First-reservation readiness
- Post-launch exceptions by setup stage
- Onboarding NPS when a real survey source exists

Do not use one average cycle time to hide stalled properties. Show aging by stage and owner.

## Who this is not for

This process is too heavy for a simple co-hosting relationship with no finance, field, or channel setup. It also will not work if sales can promise exceptions without recording an owner and approval.
